Operator onboarding is one of the most underestimated levers in a plant. Done well, a new hire is contributing in two weeks. Done poorly, they're a productivity drag for two months and gone in three. The gap is rarely about the person — it's about the plan.
Day 1: Don't waste it on a binder. The classic first day is half safety training, half paper SOP review. This sets the wrong expectation: that you learn this job by reading. Better: brief safety walk-through (legal minimum, done well, not extended), then onto the floor. The new operator observes a full cycle of their station with an experienced operator narrating. By end of day, the question is "do they understand what this job looks like" — not "have they been credentialed."
Days 2–5: Guided execution on the easiest variant. Most stations have a range of complexity. Don't start a new hire on edge cases. For Week 1, run the easiest variant with a digital work instruction guiding them step by step, and a senior operator within line of sight but not hovering. A good SOP gets called for two questions a day, not twenty.
Days 6–10: Variants and exceptions, with the senior co-located. Week 2 introduces variants and edge cases, with the senior operator back on station. The honest goal is exposure, not perfection. If the line never hits an exception that week, the trainer should manufacture one — run a non-conforming part, simulate a fixture issue. The first encounter with the exception should be during training, not on a normal Tuesday alone.
Days 11–20: Independent execution, supervised by data. Most plants either leave the new operator alone too early or pin a senior longer than the line can afford. The way out is to supervise with data, not a person. The digital work instruction captures every step completed, every check confirmed, every step where they took longer than the median. The shift supervisor reviews this in fifteen minutes per shift and intervenes only on what matters. The senior operator runs production. By end of Week 3, the new hire should be at 70-80% of standard cycle time with quality on par.
Days 21–30: Sign-off, not graduation. Day 30 is a decision point. The new operator either signs off as qualified, signs off with a development plan to fix specific gaps, or doesn't sign off and gets two more weeks with a clear focus. The data from the previous 30 days makes this decision much less subjective.
Replacing "shadow" with "evidence" is the unlock. Half the senior operator's month back, a measurable view of progress, and a 30-day cycle that doesn't slow the line.
